Most business owners we speak to have one of two reactions to AI agents. Either they expect it to replace their sales team by Friday, or they remember the chatbot that asked them to "press 1 for billing" and want nothing to do with it.
Both reactions come from not knowing what the current technology actually does. So here is a practical account: what an AI agent handles well, where it fails, and what it takes to deploy one without embarrassing yourself in front of customers.
The problem it solves
Look at the timestamps on your WhatsApp business messages. In most Pakistani businesses we audit, a large share arrive after 7pm, on Sundays, and during the hours the team is busy with someone else.
The person sending that message is usually messaging two of your competitors at the same time. Whoever answers first has an enormous advantage — often more than price, more than reputation.
You cannot fix this by hiring. Staffing a night shift to answer questions about your opening hours does not pay for itself.
What separates an AI agent from the old chatbot
The chatbots everyone hated were decision trees. A fixed set of buttons and scripted paths. Ask anything slightly off-script and it collapsed, which is why everyone learned to type "agent" immediately.
An AI agent built on a modern language model works differently:
- It understands what someone means, not just which keyword they typed.
- It answers from your actual business information — your services, your pricing rules, your policies.
- It holds context across a conversation, so someone can ask a follow-up without repeating themselves.
- It handles Urdu, Roman Urdu and the mixed English that most Pakistani customers actually write in.
- It can complete an action, like checking calendar availability and booking an appointment.
The difference is obvious to a customer within about two messages.
What it handles genuinely well
Repeated questions. Every business has fifteen questions that make up most of its incoming messages. Hours, location, pricing bands, availability, what is included, how long something takes, whether you deliver to a particular area. An agent handles these instantly and identically every time.
Qualification. Before a salesperson spends forty minutes on a call, the agent can establish budget, timeline, location and what the person actually needs — and pass a qualified conversation over with all of it recorded.
Booking. Checking availability, booking, rescheduling, sending a confirmation and a reminder. For clinics, salons and consultancies this is often the entire point.
After-hours coverage. The obvious one. Enquiries at 11pm get answered at 11pm rather than at 10am when the customer has already booked elsewhere.
Recording what customers ask. Every conversation is logged. After a month you have a searchable record of what people are actually confused about, which is genuinely useful information for your pricing, your website and your service.
Where it fails, and what to do about it
Anything it does not actually know. If your pricing depends on a site visit, an AI agent that invents a figure has cost you more than it saved. The fix is scoping: the agent answers from documented knowledge and explicitly hands over where it lacks information. This has to be tested adversarially before launch — deliberately trying to trap it on pricing and policy — because that is exactly what a difficult customer will do.
Complaints. An upset customer wants a person. Route complaints to a human immediately and automatically, before they have to ask.
High-value or unusual enquiries. If someone is asking about a large order or an unusual requirement, a human should be in that conversation early. Set a threshold and escalate above it.
Judgement calls. Exceptions, goodwill gestures, anything involving discretion — those are not the agent's job, and configuring it to attempt them creates problems.
The pattern across all four is the same. A well-built agent is defined as much by what it refuses to handle as by what it answers.
What deployment actually involves
Gathering the knowledge. This is the part clients underestimate. The agent is only as good as what it is given: service details, pricing rules, policies, common objections, and ideally a few months of real past conversations, which show how customers actually phrase things.
Building and connecting. The agent is built against that knowledge, given your tone of voice, and connected to your calendar and CRM so bookings and qualified leads land where your team already works.
Testing to breaking point. Confusing phrasing, mixed languages, out-of-scope questions, pricing traps, deliberately hostile messages. Tighten the guardrails until it behaves correctly under pressure.
Escalation rules. Explicit triggers for handover, with the full conversation passed across so the customer never repeats themselves.
Monitoring after launch. Read the real transcripts weekly at first, then monthly. You will find gaps that no amount of pre-launch testing would have predicted, because real customers ask things nobody thought of.
Realistically, a chat agent takes two to four weeks. Voice agents take longer, because call flows need far more testing.
Should you tell customers it is an AI?
Yes. Not because of a rule, but because it works better. Customers who know they are talking to an AI ask clearer questions and are more forgiving when it hands over. Customers who work it out on their own feel deceived, and that costs you more than the automation saved.
A short line at the start of the conversation is enough — that it is an assistant, and that a person is available.
Is it worth it for your business?
Reasonable indicators that it is:
- You receive enough WhatsApp volume that answering it eats real hours.
- A significant share of messages arrive outside working hours.
- The same questions come up constantly.
- The main goal of most conversations is a booking or a qualified enquiry.
- You are losing enquiries specifically to slow response.
